Implementation of a Transformational PMO Function within a Global Company

The Challenge

Faze 3 was approached in 2021 by a global Education company with a regional headquarters in Dubai to find a solution to their ongoing issues with the inconsistent delivery quality of their B2B corporate training programs in the MENA region.

Although, at the time, only having a handful of such programs to deliver, it was clear that these programs were often poorly planned with ill-defined scope and deliverables, unclear resourcing, and sometimes also suffered from a lack of effective ownership for the end results.

This subsequently often led to client dissatisfaction and less than optimal customer retention or account growth. It was also seen that senior management within the education company were not fully informed on the status and performance on each B2B program in a timely manner.

Without this structure, coordination and end to end ownership the result was a chaotic and error-strewn operation for several of their high-profile programs. A dramatic improvement was required.

Our Solution

After a short period of discovery and analysis, Faze 3 designed a new PMO function with associated resources, processes, tooling and governance.

After trialling the use of PMO within their operation, our client requested that Faze 3 provide a fully outsourced PMO function that could be run as a PMO-as-a-Service (PMOaaS) operation. This would enable our client to rapidly and easily grow or reduce the allocated Faze 3 resources to reflect the volume of projects on their books.

Faze 3 setup the new outsourced function with an appropriately sized team to cater for the initial volume of projects in the pipeline.

We also implemented a new project management and collaboration tool with sufficient licences for both PMO and client teams. This enabled each project to be planned, managed and delivered successfully with effective reporting and governance providing visibility and control to senior management

The Result

The outsourced PMO function operated by Faze 3 delivered dramatic results almost immediately:

  • All projects had well defined ownership, scope and deliverables

  • Vastly improved planning, communications and delivery against deadlines

  • Reduced costs from re-work and errors

  • Reduced workload on client’s staff allowing them to focus on the primary job duties

  • Increase in delivery reputation and their clients’ satisfaction and repeat business

  • Dramatic growth in corporate B2B programs

Indeed, by the end of 2022, we had helped our client grow their B2B programs from 6 to over 40 at any one time. This was reflected in much improved financial performance overall.
